Unlocking long-term Sales Value through an optimised sourcing strategy into USA Grocery

When one of the USA’s leading premium food distributors wanted to accelerate their international procurement strategy through the identification of supply partnerships within the UK, they needed deep expertise and market understanding they turned to the Prof Consulting Group.

The brief: Taking the role of an in-market specialist with established senior relationship across many of the major retailers and food producers, help the client develop a long-term supply strategy to drive brand growth and maximise the value chain through efficiency unlocking. As market dynamics become more challenging and disruptor brands enter the category, combined with the well-publicised retailer range reduction strategies, a clear program accessing premium proven brands and potential innovation pipeline was key to help the distributor differentiate and achieve long term growth.

Our role began with a clear mandate; to interpret and analyse the retail landscape from category maturation, market share and trends, disruptive brands, leading brands and the role of retailer owned Own Brands. Focused on established but exciting UK brands targeting export growth and high-profile USA partners. Define and develop a clear hypothesis on growth models and supporting supply chain structures that developed strategic partnerships, closer connectivity to the end consumer and reduced both complexity and costs.

Through a detailed analysis and understanding of the market we developed multiple sourcing scenarios across direct procurement, retail partnerships for own Brand and consolidation. Distributor led. We highlighted key value levers, commercial considerations, regulatory requirements, influence on marketing strategy and profitability modelling across the supply chain and retailer margins with implementation timelines and pathways. Curating the final report as a board strategy discussion presentation highlighting our client’s ability to accelerate and protect brand recognition whilst identifying new channel opportunities.

During the review and reporting phase, our team delivered a detailed assessment that went well beyond the surface. We scrutinised customer usage patterns, dissected marketing claims, pricing strategies and what stood out as premiumisation in the category at home and in the USA. We mapped these combining a top line market review with a concise summary and opportunity highlights for ease of internal communication. The resulting report was not only comprehensive, but it was also clear, precise, and ready for scrutiny.

Our report was recognised for its preparedness and clarity, the client valued the depth of our commercial insight and strength of our relationships into the major retailers and the UK Food manufacturing sector.

The outcome? Our contribution supported a revitalised procurement strategy targeting the UK for the client, directly influencing their relationship forming with a leading UK retailer and supply chain partners that best aligned with their own aspirations. We have unlocked a portfolio of market ready products that deliver complete category presence and shelf impact enabling them to pitch for significant volumes within their chosen trade buyers. Whilst still in the negotiation phase our successful approach and delivery has enabled our client to be involved in real time commercial opportunities within their USA based grocery retail customers range review cycles.

Above all, our work was delivered:

• On time, meeting all client deadlines.
• Within budget, respecting the financial frameworks agreed at the outset.
• To scope, with each deliverable matching the requirements set by both the client and the process.
• To the standards demanded in a fast-paced corporate environment, from discovery through to relationship handover

For Prof Consulting, this was more than a project, it was a chance to demonstrate the value of commercial expertise in complex export strategies and deliver a significant project, building on long-term work with UK based Food and Drink businesses directly, as in this case, or through FDEA and Santander.
